Why digital twin pilots fail

Most pilots don't fail on quality. They fail on weight, wrappers and websites that can't hold them. What the surviving 5% have in common.

Every pilot starts the same way: a good scan, a demo day, a room full of people leaning in. Six months later, most of those twins are dead — not deleted, just unopened. In the post-mortems we've been part of, the scan quality is almost never the cause of death. The delivery is. Three patterns account for nearly all of it.

01 — DEATH BY WEIGHT

The pilot ships as a multi-gigabyte scene that needs a workstation and a quiet afternoon. The first week, five people open it. The second month, one. A twin that needs instructions doesn't get opened; a twin that needs hardware doesn't get shared. Whatever a pilot is supposed to prove, it can't prove it to people who never see it.

02 — DEATH BY WRAPPER

An app to install. A plugin to approve. An account to create. Every layer between the link and the twin costs you audience — and inside an enterprise, it can cost you the pilot itself, because installed software means an IT review, and an IT review means the momentum is gone before the first meeting. The pilots that survive ship as a URL. Nothing to install, no team to train.

03 — DEATH BY SILO

The twin lives in a vendor's portal, three logins away from where decisions happen. If it can't sit inside the intranet page, the training module, the project deck — the places where the actual work is — it becomes a demo people remember instead of a tool people use. Twins die of loneliness more often than they die of quality.

WHAT THE SURVIVING 5% HAVE IN COMMON

Three properties, all boring, all decisive. One: the twin opens in a browser and gets shared like a document — forwarded, embedded, opened on phones in hallways. Two: it's attached to one measured job from day one — a planogram review, a training module, a fit-out sign-off — with one number somebody actually watches. Three: the client can own it — hosted by the vendor or handed to their infrastructure, so the pilot isn't a hostage.

THE TEST TO RUN BEFORE YOU PILOT

Send the twin link to a colleague who wasn't in the demo, on their phone, with no explanation. If they're standing inside the space within ten seconds, your pilot has a chance. If you're writing setup instructions, you already know which side of the 95% you're on.

Pourquoi les pilotes de jumeaux numériques échouent

La plupart des pilotes n'échouent pas sur la qualité. Ils échouent sur le poids, les couches logicielles et les sites incapables de les porter. Ce que les 5 % survivants ont en commun.

Chaque pilote commence de la même façon : une bonne numérisation, une journée de démo, une salle qui se penche vers l'écran. Six mois plus tard, la plupart de ces jumeaux sont morts — pas supprimés, juste jamais ouverts. Dans les post-mortems auxquels nous avons participé, la qualité de la capture n'est presque jamais la cause du décès. C'est la livraison. Trois schémas expliquent presque tout.

01 — MORT PAR LE POIDS

Le pilote est livré comme une scène de plusieurs gigaoctets qui exige une station de travail et un après-midi tranquille. La première semaine, cinq personnes l'ouvrent. Le deuxième mois, une seule. Un jumeau qui a besoin d'instructions ne s'ouvre pas; un jumeau qui a besoin de matériel ne se partage pas. Peu importe ce qu'un pilote doit prouver, il ne peut rien prouver à ceux qui ne le voient jamais.

02 — MORT PAR L'EMBALLAGE

Une application à installer. Un module à approuver. Un compte à créer. Chaque couche entre le lien et le jumeau vous coûte un public — et en entreprise, elle peut coûter le pilote lui-même, parce qu'un logiciel installé signifie une revue TI, et une revue TI signifie que l'élan est mort avant la première rencontre. Les pilotes qui survivent sont livrés comme une URL. Rien à installer, aucune équipe à former.

03 — MORT PAR L'ISOLEMENT

Le jumeau vit dans le portail d'un fournisseur, à trois connexions de l'endroit où les décisions se prennent. S'il ne peut pas s'intégrer à la page intranet, au module de formation, au document de projet — là où le vrai travail se fait — il devient une démo dont on se souvient plutôt qu'un outil qu'on utilise. Les jumeaux meurent plus souvent de solitude que de qualité.

Trois propriétés, toutes banales, toutes décisives. Un : le jumeau s'ouvre dans un navigateur et se partage comme un document — transféré, intégré, ouvert sur un téléphone dans un corridor. Deux : il est rattaché dès le premier jour à une tâche mesurée — une revue de planogramme, un module de formation, une approbation d'aménagement — avec un chiffre que quelqu'un surveille vraiment. Trois : le client peut en être propriétaire — hébergé par le fournisseur ou remis à son infrastructure, pour que le pilote ne soit pas un otage.

LE TEST À FAIRE AVANT DE PILOTER

Envoyez le lien du jumeau à un collègue absent de la démo, sur son téléphone, sans explication. S'il se tient dans l'espace en dix secondes, votre pilote a une chance. Si vous êtes en train d'écrire des instructions d'installation, vous savez déjà de quel côté des 95 % vous êtes.
